01Technology is rarely the problem. Those who fail, fail because of the organization.
Several companies independently put similar numbers on the ratio: PAYBACK assumes 60 percent change and 40 percent technology, BSH 70 percent people and 30 percent technology.
A recurring diagnosis is that AI adoption is set up as an IT project and fails for exactly that reason, while the reported successes treat it from day one as a company-wide topic with HR and business units at the table.
Two companies report initiatives with high calculated benefits that nonetheless had to be put on hold because the organization and process maturity were not yet ready.

After three years of use cases, one corporate group concludes that it was not the technology that held things back but data quality; another company puts it in an image: a Formula 1 engine does not turn a tractor into a race car.
Several industrial companies make cleaned-up master data and a unified ERP a prerequisite for access to the AI tools, and a skilled trades business explicitly calls digitalization the mandatory foundation before any use of AI.
There is a documented counterpoint: two organizations deliberately start without a finished data strategy and let it take shape during the first use cases, while documenting consistently along the way.

The same wording comes up repeatedly as the guiding question for the redesign: Would we build this process the same way today?
Successful companies build AI into the process instead of bolting it on at the end, realign the organization first and tackle the legacy systems afterwards, or build the orchestration layer first and then connect the AI tools.
A recurring pattern is the sequence of augmentation before automation: only what runs reliably in an assisting role gets automated.

04The first use case is chosen for visibility, not return, and every pilot needs a stop criterion.
One mid-sized company explicitly chooses its first case for visibility rather than return; another deliberately looks for the person who drinks the most coffee in the company and therefore reaches a correspondingly large number of people.
To avoid getting stuck in pilot mode, several companies set fixed decision points: six-week cycles with a clear continue-or-stop decision, a stage-gate process, a funnel with gate reviews or a quantitative threshold before investment.
The reason demos fail is also cited repeatedly: they only work in the smooth standard case and break on the exceptions.

The pattern repeats across all sizes: 80 ambassadors reach 1,400 employees, 118 champions enable a rollout for 10,000 people, 1,000 multipliers cover a corporate group with 110,000 employees, and a network of 3,000 peer experts covers an organization with 40,000.
The roles are filled from line functions and on a voluntary basis, and several times explicitly not from IT, because a group staffed with technical people is perceived as top-down and uptake in the team stays lower.
Part of this is that enablement is an ongoing operation, not a training course: recurring short formats, weekly learning hours and support in the flow of work replace the one-off training week.

06Leadership comes first, and leaders have to do the work themselves, not just give their approval.
One company measures the difference: departments whose leader works with AI daily reach four times the throughput of the others.
The evidence of leading by example is concrete and recurring: a CEO is among the ten most active users in the company, a CTO with 5,000 developers still works hands-on for an hour before every team meeting, an executive board reserves 30 minutes for an AI topic in every weekly meeting, and a CIO makes a weekly learning hour a top-level priority and accepts falling behind on their own work as a result.
Several companies explicitly name the reverse order as their biggest mistake: involving leadership only after the workforce.

07The framework is set centrally, the work happens decentrally. A center of excellence that does everything itself becomes a bottleneck.
The common structure for AI enablement is called hub and spoke: a small central unit for guardrails, platform and enablement, with the actual work done in the business units.
Two companies deliberately do without a center of excellence altogether and anchor responsibility in the business units themselves; a third embeds AI teams directly in its business units.
At one company, every department has its own role for automation and AI; eleven of these people report to the CTO, without implementation being pulled to the center.

The internal platform is by far the most common response and scales into the hundreds of thousands: from a corporate group with 400,000 employees to one with 50,000 to mid-sized companies with a few thousand.
Several interviewees explicitly describe the mechanism: shadow AI is defused by attractive internal AI tools, not by bans; one company brings a popular external AI tool into its own platform and thereby makes its previous shadow IT visible.
Where employees test the limits, the companies update the policy instead of blocking access.

One interviewee sums it up: perceived governance is bigger than the real governance and slows things down more than any rule.
The formats reported are deliberately brief: a two-page AI compass instead of a directive with 738 sections, a traffic-light logic for data classes, and the rule not to enter anything you would not want to read in the press.
Timing is the second recurring point: governance from the start and in parallel with the design, not as a final sign-off; one company names as the trigger the moment when questions about tools and data start to pile up.

The same shift is reported from very different professions: clerks correct results instead of typing them up, a reviewer becomes the manager of several agents, developers move from writing to specification and review, and auditors move from sampling to complete review.
Liability remains unaffected. Several companies therefore hold firm on human review: no production code without a person reading it, every line stays reviewed, and in medicine the physician's sign-off applies regardless of how conveniently the AI tool does the work.
A tax advisory firm draws the business consequence: if the calculation comes from the AI, taking on the liability remains the actual service.
